It’s because there's often hidden complexity beneath the surface. For example: 👀 Insecurity: Some leaders want to maintain the perception of being the smartest or most capable in the room. Therefore, surrounding themselves with highly skilled individuals could make them feel inadequate or threatened. 🔐 Need for Control: Hiring “less competent” team members could ensure that the leader remains the central figure, exerting control over important matters. 😱 Fear of Challenge: A diverse team can bring different viewpoints that might challenge the leader's ideas and decisions. 🧘🏾♂️ Comfort Zone: Some leaders prefer familiarity and ease, preventing them from being pushed out of their boundaries. ❤️ Misguided Loyalty: Leaders might adopt favouritism and hire people based on personal relationships or loyalties. 🤔 Short-Term Thinking: Hiring less skilled individuals could be a short-sighted approach to save costs or meet immediate needs, ignoring the long-term benefits of a talented and diverse team. 🤷🏾♂️ Lack of Awareness: Some leaders might just not fully recognise the value of diversity or the importance of surrounding themselves with skilled individuals. Meetings cut in half. Escalations down 75%. No new tools required. A cross-functional marketing team at a major global retailer was drowning: only 22% thought their meetings were a good use of time, and just 39% understood the metrics they were being evaluated against. No calendar audit fixed it. What did? Getting their team working norms aligned, starting with cross-functional goals. With help from Sacha Connor at Virtual Work Insider, the team worked through five intensive 90-minute sessions over two months. Three focus areas made the difference: 🔹 Align goals before anything else. They mapped KPIs side by side and found one function's top priority barely registered for the other. They worked to get aligned, and shared understanding of team metrics went from 39% to 83%. 🔹 Clarify decision rights first. Designated points of contact absorbed a brutal 15:1 staffing ratio, without adding headcount. It also cut down on meetings ("where are we on X") and reduced escalations by 75%! 🔹 Create norms for communication. One rule on Teams: drop an eyeball emoji to acknowledge you've seen a message. Information-flow effectiveness jumped from 41% to 83%. As Sacha put it about Team Working Agreements: most companies put a toolkit on the intranet, maybe a couple teams download it, work through the logistics and call it done. It's not. Three-quarters of teams have never established formal norms. One of the hardest balances to master as a leader is staying informed about your team’s work without crossing the line into micromanaging them. You want to support them, remove roadblocks, and guide outcomes without making them feel like you’re hovering. Here’s a framework I’ve found effective for maintaining that balance: 1. Set the Tone Early Make it clear that your intent is to support, not control. For example: “We’ll need regular updates to discuss progress and so I can effectively champion this work in other forums. My goal is to ensure you have what you need, to help where it’s most valuable, and help others see the value you’re delivering.” 2. Create a Cadence of Check-Ins Establish structured moments for updates to avoid constant interruptions. Weekly or biweekly check-ins with a clear agenda help: • Progress: What’s done? • Challenges: What’s blocking progress? • Next Steps: What’s coming up? This predictability builds trust while keeping everyone aligned. 3. Ask High-Leverage Questions Stay focused on outcomes by asking strategic questions like: • “What’s the biggest risk right now?” • “What decisions need my input?” • “What’s working that we can replicate?” This approach keeps the conversation productive and empowering. 4. Define Metrics and Milestones Collaborate with your team to define success metrics and use shared dashboards to track progress. This allows you to stay updated without manual reporting or extra meetings. 5. Empower Ownership Show your trust by encouraging problem-solving: “If you run into an issue, let me know your proposed solutions, and we’ll work through it together.” When the team owns their work, they’ll take greater pride in the results. 6. Leverage Technology Use tools like Asana, Jira, or Trello to centralize updates. Shared project platforms give you visibility while letting your team focus on execution. 7. Solicit Feedback Ask your team: “Am I giving you enough space, or would you prefer more or less input from me?” This not only fosters trust but also helps you refine your approach as a leader. How do you align an entire company around the same goals? It’s something we consider very important at Thinkific especially as the team has grown. Recently, we started rolling out V2MOM to help bring more structure and clarity to that process. For anyone unfamiliar, V2MOM is a goal-setting framework created by Marc Benioff at Salesforce. It stands for Vision, Values, Methods, Obstacles and Measures — a simple but powerful way to clarify what you’re trying to achieve, how you’ll get there and what might stand in your way. We’ve used a few goal setting frameworks over the years (OKRs, Rockefeller Habits) but something always felt like it was missing. I felt we had room for improvement in how we identified obstacles and anchored goals in guided principles. What I like about V2MOM is the structure. It’s not just about setting a vision and defining success, it also forces you to think through the values that guide your work, the potential obstacles and the specific methods you'll use to get there. Another shift for us is in how we cascade goals. My V2MOM connects directly to my direct reports’, and theirs to their teams. There’s still room for team-level priorities, but everything ties back to the company’s broader vision. That level of alignment brings a lot more clarity: on what we’re doing, what we’re not and how each person contributes to the big picture. So far, I’m a fan and I’ve also heard positive feedback from our team who’ve said V2MOM is helping reinforce a stronger sense of unity, shared goals and collective impact. It’s not a silver bullet, but it’s helping us be more intentional about both what we’re working toward and how we get there. To create a seamless relationship between sales and partnerships, you need to establish shared goals early even before the first lead even hits the pipeline. It's critical to define roles, responsibilities, and what success looks like together. Here’s how to make it happen: 1. Start by aligning on specific, measurable goals. Ask questions like: • How many partner-sourced leads does the sales team aim to close each quarter? • What role do sales reps play in partner engagement, from initial outreach to co-selling? • How will success be measured—partner deal velocity, win rates, or total revenue? 2. Avoid the “it’s not my job” trap by clearly defining responsibilities. For example: • Partnerships manage the relationships and bring qualified leads to the table. • Sales ensures timely follow-up and integrates partner insights into the customer journey. A joint kickoff meeting is the perfect way to ensure both teams are rowing in the same direction. Use this time to: • Share the partnership strategy and how it supports sales goals. • Walk through the sales process for partner-sourced leads. • Address potential friction points (like lead ownership or attribution) before they arise. 3 .Keep this alignment ongoing. My most valuable hire last year didn’t fit our company culture, and that’s exactly why we needed them. Here’s why: We often talk about "culture fit" in hiring. I used to think it meant finding people who perfectly matched our team's current dynamic. You know, the comfortable choice. But I was wrong.
